Lessons Learned in Prototyping: What’s Found in a Box of Failures
There’s a box in the shop that stays tucked beside the work bench.
It’s not inventory. It’s not scrap. It doesn’t make it onto the website.
But it holds every wrong turn we’ve taken.
None of them were wasted.
It’s filled with prototypes. Early vests, belts and pouches. Twisted ones. Collapsed ones. Overbuilt ones. Ones that almost had it right. If they could talk, they’d tell a simple story:
Kilo Upland didn’t arrive fully formed. It was built over time. One mistake at a time.
Lesson 1: Just Build It
Most early prototypes start the same way. A shape. A seam line. A closure idea. Something scribbled on a scrap of paper and stuffed into a back pocket. If that scrap survives the wash cycle, it might become something.
Writing the idea down is easy. Translating it into a working piece of gear is where things get real.
The first version usually begins with a hot knife chewing through three times more fabric than necessary. At this stage, aesthetics is not the goal; we can easily swap in production quality materials where we initially used some navy blue Cordura from the scrap bin. The goal is proof of concept. Is there something here?
Seventy five percent of ideas don’t make it past this stage. Most don’t have legs. The ones that do earn the right to be refined.
The Case of the GP Pouch
Take our GP pouch.
A general purpose pouch isn’t supposed to be clever. It’s supposed to work. Stray too far and you’ve built a gimmick. Nail the basics and you’ve built something useful.
Shape. Structure. Access.
That’s it.
A GP pouch has a simple job: hold my things, then give my things back without a fight. If it causes friction, it goes back to the drawing board.

Early versions were close. A 500D rectangular body. A heavy duty #8 zipper. Strong. Clean. On paper, perfect.
In the field, not quite.
Sometimes it took two hands to open. One to pull the zipper, one to stabilize the pouch. When loaded, it resisted. A pouch shouldn’t hesitate when asked to give things back.
We drifted toward hook and loop closures for a bit. But under load, returning Velcro to its home wasn’t guaranteed. It worked. Until it didn’t.


Back to the zipper.
This time the structure changed. We kept the 500D body but stopped running the zipper past the sidewalls.
That small decision eliminated the bind. No more fighting the corners. No more hesitation. Now we were onto something.
The last variable was size and, nested inside that, a simple question: how many MOLLE columns are we willing to give up? That decision sets the parameters for the other dimension.
We landed on four columns wide to accommodate most phones (no tablets, sorry). We built in about a half inch of clearance on either side of the outer webbing so it can run at max capacity without crowding neighboring attachments.
With width set, depth and height came next.
Depth is a tradeoff. The more you add, the more sag you invite. Extra depth also widens your footprint, which becomes a liability in thick, dense cover. We kept it shallow. Enough room for a phone, a multitool, and half a PB&J.
Height was kept above the bottom row of MOLLE on the belt to prevent thigh slap.
Once we threw it on a scale and saw the weight was negligible, the body was upgraded to 1000D. More structure. More durability. More life.
What the Box Taught
That box of failures isn’t a graveyard. It’s a record.
It documents refinement. It documents restraint. It documents how small structural decisions change how something feels in the field.
Every clean, simple product on our site has a stack of flawed versions behind it. You just don’t see them.
We do.
And that’s the point.
